When More Clicks Mean Less Money

Marketing teams across Asia are scaling email campaign variants based on a flawed signal. A new analysis from MarTech, drawing on research by email specialist Jeanne Jennings, reveals that click-through rates (CTR), the most commonly used metric to declare an A/B test winner, predict actual revenue outcomes only 7% of the time.

That means in 93 out of 100 cases, the email version your team celebrates as the winner may not be the one driving the most sales.

The problem is not the data. It is the interpretation.

The CTR Trap and How It Compounds

In one documented case reviewed by MarTech, a brand ran a standard A/B test on an email subject line. The curiosity-driven variant generated significantly more clicks and was declared the winner. But when analysts looked beyond that single metric, the picture reversed: the conversion rate dropped, the average order value dropped, and the overall revenue per recipient was lower than the so-called losing version.

The brand used a 50/50 test split, which contained the damage. Had they used the common 10/10/80 rollout model, where a winner is identified on 10% of the list and then sent to the remaining 80%, they would have scaled an underperforming campaign to the majority of their subscribers.

Open rates carry the same risk. Research cited by MarTech found that in 80% of subject line A/B tests, open rate either misled the analysis or provided no useful insight at all. In 70% of cases, the open rate difference between variants fell within the margin of error, meaning the "winner" was statistically indistinguishable from the "loser."

A Structural Problem Built Into the Tools

The issue is not limited to individual teams making bad calls. The email platforms themselves are designed to surface winners fast.

Mailchimp, Klaviyo, HubSpot, and Salesforce Marketing Cloud all offer automated winner deployment based on open rate or CTR, without requiring teams to verify statistical significance first. The tool incentive structure rewards speed, not rigor.

That design choice is especially risky for brands in Southeast Asia, Singapore, Hong Kong, and other APAC markets. Most regional email lists fall well below the 50,000-subscriber threshold needed for statistically valid A/B conclusions. With typical 10% open rates, a test on a 30,000-person list produces only around 3,000 data points per variant, far short of the 20,000 recipients per variant that statisticians recommend for reliable results.

"If you take your test results at face value, without questioning how they happened or what they really mean, you might end up making decisions that feel data-driven but could lead your email program in the wrong direction," Jennings wrote in MarTech.

The Measurement Crisis Behind the Metric Problem

The email A/B testing issue reflects a broader pattern in marketing measurement. The 2026 DemandGen Report found that B2B marketing leaders estimate 25% of their budget goes to campaigns that look productive on dashboards but generate no real pipeline. CX Today described the result as "a marketing data mirage, driven by misleading metrics, unreliable intent signals, and over-complicated marketing tools that obscure rather than clarify what is actually working."

Meanwhile, the channels that generate the most revenue are rarely the ones getting the most testing attention. Klaviyo's 2026 benchmarks show that automated email flows, including cart abandonment sequences, generate 41% of total email revenue from just 5.3% of sends, with revenue per recipient running 18x higher than standard campaign emails. Cart abandonment emails alone average US$3.58 per recipient, compared to the US$1.91 cross-campaign average.

Those are the metrics that matter. They are also the ones that most A/B testing frameworks ignore.

What Changes When Teams Measure the Right Things

The fix is not to stop running tests. It is to stop treating clicks and opens as proxies for business outcomes.

Teams that moved to multi-metric analysis, tracking conversion rate, average order value, and revenue per recipient alongside CTR, reported an average 120% increase in email revenue within 12 weeks, according to data reviewed by Retainful.

The methodological shift is simple in principle: test to learn, not to declare. A hypothesis-driven approach that asks "why did this behavior change" rather than "which version won" produces compounding insight across campaigns, rather than a succession of decisions made on incomplete information.

"Diagnostic metrics like opens and clicks don't reliably predict business outcomes," MarTech noted. For marketing leaders building email programs on those metrics alone, the cost of that gap is not theoretical.
